What Is Real-Work Hiring?

What is real-work hiring?

Real-work hiring is a way of evaluating applicants in which each applicant handles a bounded piece of the employer’s own real work, and the employer reviews what they did, instead of relying only on what applicants say about themselves or would say they would do. The work comes from a situation the company has actually handled, so the records, rules, people and consequences are the company’s own, with identifying details removed.

What makes work “real”

  1. Handled by the company. It really happened, so someone knows what a good and a poor handling look like.
  2. Representative of the job. It is a slice of the actual responsibility, not a puzzle that resembles it.
  3. Constrained by company rules. Policies, limits and promises apply, as they do on the job.
  4. Consequential. What the applicant does changes what happens next, including later.
  5. Reviewable. A person can read what was done and discuss it.

How it is done at Calavion

Calavion calls its approach the Calavion Real-Work Method: bring, prepare, approve, work, Replay, compare and decide. Environments are prepared by hand with each company and approved by the company before any applicant sees them. See How it works.

What real-work hiring is not

  • It is not a test of general ability, and it does not return a trait profile.
  • It does no operational work. The exercise is not connected to any real customer or production system, and the situation is already resolved.
  • It does not replace the interview. It gives the interview something concrete to examine.
  • It does not guarantee a good hire or remove bias. One environment is one source of evidence.

Where it fits

It fits roles with a bounded, observable responsibility. It fits poorly where the work is mostly relational over months, highly creative, or impossible to bound in a sitting. Whether a given role is suitable is a judgment made with the company; see Suitable work.

How it differs from other methods

CV review, interviews, multiple-choice and situational judgment tests, and work samples each give an employer different evidence. Real-work hiring adds a case that responds to what the applicant does, and a record the employer can read afterwards. The detailed work-sample and take-home comparison is in Work samples vs take-homes vs interactive environments.
